How to Build a Sales Process When You've Never Had One

If most of your sales still happen because you personally show up and close the deal, you don't have a sales process — you have a habit that only works as long as you're the one doing it.

By David Hardin, CEPA

Short answer: a sales process is a repeatable, written-down sequence — from first contact to closed deal — that produces consistent results regardless of who's running it. Most small businesses never build one, because the owner is naturally good at selling and just does it instinctively. The problem shows up the moment you try to hand sales off to someone else, or the moment demand exceeds what your instincts alone can handle.

Why "I'm Just Good at Sales" Becomes a Growth Ceiling

Being a strong natural closer is a real asset early on — it's often exactly what got the business off the ground. The trouble is that instinct doesn't transfer. It's not written down, so it can't be taught, delegated, or improved systematically. Growth ends up capped at how many deals you personally have time to close, which is a strange kind of ceiling: the business could sell more, if only sales didn't depend entirely on you.

Write Down What You Already Do, Before Inventing Something New

The fastest way to build a first version of this isn't to import a framework from a sales book — it's to document, step by step, what you personally already do when you close a deal. It's clearly working, or you wouldn't have a business. That becomes your first draft: written down, then simplified and refined until someone else could follow it without you standing over their shoulder.
