The 90-Day Test: Could Your Business Run Without You?

Most owners know, somewhere in the back of their mind, that too much still runs through them personally. Here's a simple way to find out how true that actually is — and what to do about it.

By David Hardin, CEPA

Ask most business owners if their business could survive without them for three months, and you'll get a confident "of course." Ask them to actually plan for it — who'd make the calls, who'd approve the exceptions, who'd keep the biggest client happy — and the confidence usually evaporates fast. That gap between how independent a business feels and how independent it actually is is exactly what the Owner Independence category on VLP's health assessment is built to surface.

Why This Is the Category Owners Misjudge Most

Owners are inside the business every single day, so of course it seems to run fine — because they're the one quietly making it run. Independence is nearly invisible from the inside; it only shows up when you're actually gone. That's what makes it the easiest category to misjudge and, usually, the one with the most room to improve.

The 90-Day Test

Picture stepping away for 90 days — no calls, no emails, no jumping in "just this once." Not a vacation where you're still half-working from your phone; a genuine, total absence. Walk through what would actually happen:

If the honest answer to more than one of these is "it would fall apart," you've found your biggest opportunity — because independence is one of the few things that raises both how enjoyable the business is to run and what it's worth.

Where Owner Dependence Usually Hides

Building Independence Without Stepping Back From the Business You Love

Independence doesn't mean disengaging, or "working yourself out of a job" by tomorrow — it means the business's success stops being conditional on your personal, daily involvement. That's a gradual project: documenting decisions as you make them, delegating real authority instead of just tasks, and testing pieces of your absence in small, deliberate steps — a week fully off, then two — long before you ever attempt the full 90 days for real.

Where to Start

Owner Independence is one of the categories scored in VLP's free assessment, alongside Financials, Marketing, and Sales. The Snapshot gives you a directional read in a few minutes; the Deeper Assessment breaks it down further.
